The teams that get value from shared memory fastest do not start with a big migration. They start with one workflow, one agent and one owner.
Week one: pick one workflow
Choose a workflow where people already repeat themselves, such as support escalations or sales handoffs. Connect two or three sources and measure how often the agent has to ask for context it should already have.
Weeks two and three: widen the sources
Add the tools where decisions actually happen: your issue tracker, your docs and your chat. Review what gets captured every few days and tune what should be ignored.
Set access early
Decide who can see what before more data arrives. Workspace and project scopes are much easier to set at the start than to untangle later.
Week four: open it to a second team
By now you have numbers. Share them with the next team, let them connect their own sources and keep the owner role clear. Shared memory works best when someone is responsible for it.
